What Is a Retainer Model for Agencies? How It Works and Trade-Offs

A retainer model is an agency pricing structure in which a client pays a fixed recurring fee, usually monthly, for an agreed scope of ongoing work or reserved capacity. It contrasts with project-based billing, where each piece of work is quoted and paid separately.

Retainers are scoped in one of a few ways: a set list of deliverables each month (for example a number of campaigns or creative sets), a block of hours, or reserved access to a team. Some agencies charge a percentage of ad spend for media management instead or in addition. The contract should state what is included, what counts as out-of-scope work, response times and how either side can end it.

For the agency, the appeal is predictable revenue and a deeper client relationship. For the client, it is predictable cost and a team that already knows the account. The common failure is scope creep: if the retainer is a flat fee but the requests keep growing, margin shrinks without anyone deciding it should. Tracking hours or deliverables against the fee each month shows when the scope or price needs to change.

Pricing a retainer comes back to cost and value. Estimate the time the scope really needs, add your margin, and compare with what the work is worth to the client. Because creative production is a large share of the hours in many marketing retainers, how quickly you can produce and revise assets directly affects profit.

Why it matters

Infinall AI turns a product URL into research, strategy, ad copy and creative that land in an Approval Queue for you to review before export. For an agency, it can shorten first drafts of campaign research, copy and creative across client accounts, which is time that otherwise eats into a flat-fee retainer. Every output still goes through your review in the Approval Queue before it reaches a client. Infinall does not manage client billing, run accounts, buy media or manage live ad spend, and it does not replace the strategic judgement a client pays an agency for.

Frequently asked questions

What is the difference between a retainer and project-based pricing?

A retainer is a recurring fee for ongoing work or reserved capacity, while project pricing is a one-off quote for a defined deliverable. Retainers give both sides predictability and suit continuous work such as campaigns. Projects suit work with a clear start and end, but leave the agency without guaranteed revenue afterwards.

How do agencies avoid scope creep on a retainer?

Write the included deliverables and the exclusions into the contract, and track hours or deliverables against the fee each month. When requests regularly exceed scope, either charge for the extra work or raise the retainer. Raising it with data from your own tracking is an easier conversation than raising it on instinct.
